How Much Does an AI Chatbot Cost for a Small Business?
Short answer: anywhere from $0 to $150,000. Long answer: for most small businesses, it's $0 to about $100 a month — and the DIY path costs $20 plus a weekend. Here's the honest breakdown.
The three real tiers
Tier 1: $0 — the free DIY path. Free-tier chatbot builders plus a free AI API key get you a working bot that answers FAQs and captures leads. Real limits: monthly conversation caps, vendor branding on the widget, one bot. For a small site getting a few dozen chats a month, this is genuinely enough. Cost: $0 and a weekend of setup.
Tier 2: $20–$100/month — small-business SaaS. This is where most growing businesses land. Paid chatbot plans remove the caps, remove the branding, and add things like CRM integrations, multiple bots, and analytics. Tidio, Intercom's starter plans, and their competitors live here. You pay for polish and scale, not for the bot to exist.
Tier 3: $5,000–$150,000 — custom builds. Agencies quoting custom AI systems with integrations, training on proprietary data, and ongoing maintenance. This is for companies with complex needs — internal tools, regulated industries, deep system integrations. If someone quotes you $8,000 for a website FAQ bot, you're being sold Tier 3 for a Tier 1 problem.
The hidden cost creepers
The sticker price is never the whole story. Watch for:
- Per-message overages. Some plans look cheap until you blow past the included message count. Check what happens at 2x your expected volume.
- Per-seat pricing. "Just $29/month" times every team member who needs dashboard access adds up fast.
- AI credit markups. Some builders resell AI usage at a markup over the raw API cost. Bringing your own API key is often cheaper.
- "AI add-on" fees. A base plan plus a separate AI features fee is increasingly common. Add them together before comparing.
- Setup and onboarding fees. Some vendors charge hundreds just to turn the thing on. Ask.
The DIY math
Here's what the do-it-yourself path actually costs:
- Chatbot builder free tier: $0
- Free AI API key: $0 (within free allowances)
- Your time: one weekend of setup, then ~30 minutes a week for the first month of tuning
- A system that teaches you how to do all of it: $20, once
Total first-year cost: $20. Compare that against $1,200/year for a mid-tier SaaS plan or $8,000 for an agency build — for a bot that answers the same FAQs.
The DIY path isn't right for everyone. If you need deep CRM integration, multiple departments, or compliance-heavy customization, pay for Tier 2. But if your need is "answer my 20 most common questions and capture leads after hours," free tools plus a weekend gets you there.
When to upgrade from free
You'll know. The signals are unambiguous:
- You're hitting the monthly conversation cap regularly
- You need the vendor's branding off your widget
- You want integrations (CRM, calendar, email) the free tier doesn't offer
- You're managing bots across multiple sites or team members
Upgrade when the limit bites you, not before. Starting free costs nothing and teaches you exactly which paid features you'd actually use.
What "a weekend" really means
A few hours building the bot and embedding it. A few hours feeding it your business knowledge — services, prices, FAQs, policies. An hour testing it like a customer. Then 30 minutes a week for a month, reading conversation logs and patching the gaps. That's the whole investment. No coding at any point.
The question nobody asks: what's your time worth?
The DIY path costs $20 and a weekend. The SaaS path costs $50/month and an afternoon. The agency path costs $8,000 and a few meetings. The real comparison isn't the sticker — it's what your time is worth and how much you enjoy the building. If a weekend project sounds fun and educational, DIY wins on every axis: you learn the system, you own it, and you can rebuild it for a second business in an hour. If you'd rather never think about it, pay the SaaS fee and consider it the cost of focus. Both are rational. What's irrational is paying agency prices for a problem that free tools solve.
